Designing Conversations That Convert
The difference between a conversation that resolves and one that converts is intent. Not the customer's intent — yours.
Every conversation your AI agent has is a business moment. It can build trust, increase loyalty, uncover opportunity, or quietly erode all three. Here's how to design for the outcome you want.
Start with the End in Mind
Before you configure a single rule, answer: what does success look like for this conversation?
- Support call: Success = resolution + positive sentiment
- Sales outreach: Success = qualified lead or booked appointment
- Claims intake: Success = complete information capture in one call
- Follow-up: Success = renewed engagement or upsell opportunity
The answer shapes everything — tone, pacing, information flow, and escalation logic.
The Three-Breath Rule
In kendo, the concept of ma (間) refers to the space between — the pause that gives meaning to the action. In conversation design, we call this the Three-Breath Rule:
- First breath: Acknowledge the customer's need
- Second breath: Provide the relevant information
- Third breath: Guide toward the next action
Most failed conversations skip step 1 or step 3. Acknowledgment builds trust. Guidance creates outcomes.
Entity Extraction as a Design Element
Names, dates, addresses, reference numbers — these aren't just data points. They're moments of trust.
When your agent accurately captures "Mr. Tanaka" on the first try, or correctly parses "next Thursday at 3pm JST," the customer's confidence rises immediately. When it fails, recovery is expensive.
Design principle: Treat entity extraction as a UX feature, not a backend function. Confirm critical entities naturally: "I have you down for Thursday, March 12th at 3 PM — is that right?"
The Graceful Unknown
Your agent won't know everything. The question is: how does it handle what it doesn't know?
The worst response is a hallucinated answer. The second worst is "I don't know." The best is a graceful handoff with context preservation:
"That's a great question about your specific coverage terms. Let me connect you with a specialist who can review your policy details. I'll share our conversation so you won't need to repeat anything."
Design principle: Map every "unknown" to a specific escalation path. Never leave the customer in a void.
Tone Is Strategy
A claims agent shouldn't sound like a sales agent. A premium banking concierge shouldn't sound like a utility helpdesk.

Measure What Matters
Resolution rate tells you if conversations end. It doesn't tell you if they succeed.
Track:
- Conversion rate (for sales/outbound)
- First-call resolution (for support)
- Customer effort score (how hard did they have to work?)
- Entity capture accuracy (did we get the data right?)
- Escalation quality (when we hand off, does it stick?)
